What this tool does
The Business Model Canvas maps a business onto nine interlocking blocks — customer segments, value proposition, channels, customer relationships, revenue streams, key resources, key activities, key partners and cost structure — on a single page. The point is not the diagram but the test it applies: a business model fails when a block is inconsistent with the others, most often when the revenue stream does not match the value proposition or the cost structure does not match the revenue model. Use it to see the whole arrangement at once and find the block that is actually wrong.
How to use it
- 1Describe the business as it operates today, not as it is intended to. The canvas is a diagnostic, so an aspirational description hides the problem.
- 2Fill every block. A canvas with three empty blocks cannot be assessed.
- 3Look for the two common failures: a value proposition the customer segments would not pay for, and a cost structure the revenue model cannot carry.
- 4Export the deck or Word report and use it as the opening artefact in a strategy conversation.
A worked example
What a real run looks like
Input — a mid-sized operator, not a generic prompt
A SaaS platform giving SMEs real-time shipment visibility, sold direct to operations managers at freight forwarders.
What comes back
All nine blocks populated and specific to that model: segments named by role rather than industry, a value proposition stated in customer outcomes, channels and relationships separated, and a cost structure dominated by engineering headcount. Closes with the strategic insight that shows where the blocks are inconsistent — here, an enterprise-tiered pricing ladder that the direct-to-operations-manager channel cannot sell.
Frequently asked questions
What is a Business Model Canvas?
The Business Model Canvas maps a business onto nine interlocking blocks — customer segments, value proposition, channels, customer relationships, revenue streams, key resources, key activities, key partners and cost structure — so the whole arrangement can be assessed on one page.
Why do the nine blocks matter individually?
A business model usually fails because two blocks are inconsistent rather than because any single block is weak — most often a value proposition the customer segments would not pay for, or a cost structure the revenue model cannot carry.
